Three peaks and nothing else to it, and a llama picking its way up one, which is where llamas live: やま. Also a pile of anything at all: a 山 of washing, a 山 of work, and neither is going anywhere.
富士山 ふじさん uses さん. 山 also means a heap, and 山場 やまば is the climax of something.
